Bringing Conflicts to Light – Mediation Using the System Board

When Words Are No Longer Enough

This is a common problem with conflicts: the longer they go on, the harder it becomes to put them into words. And a manager who finds themselves in constant conflict with a department may sense that there’s something else at play, but can’t quite pinpoint it with the information currently available.

Systemic mediation takes this deep structure very seriously. Conversations alone are often enough to smooth over the surface. But to enable lasting change, a medium is needed that also makes the unspeakable accessible.   • Where do you stand right now in relation to the other person?
  • How much space do you take up?
  • Who else are you keeping an eye on?
  • Who aren't you keeping an eye on? 
  • Is that okay? 
  • What other pieces are part of the set, even if they aren't currently on the board?
  • What needs to happen on the board for the situation to improve, in your view? 

These questions may be posed in a playful way, but they touch on something essential. The answers come through the characters long before they come through words.

What's particularly valuable here is the ability to try out different variations:

  • What changes in the picture when you take a step to the other side?
  • What does the system look like when both parties are facing the same direction?
  • What is the real crux of the matter here?

These small movements on the board create inner movement. And inner movement is a step toward a solution.

Especially in deadlocked conflicts, where both sides already feel that all arguments have long since been exchanged, the systemic picture provides a fresh start. Suddenly, there is something to talk about without the old turf wars immediately breaking out again—because the image brings with it a certain neutrality, a distance that makes conversation possible once more.

 

Remote Mediation—An Underestimated Potential

 

Another aspect that is becoming increasingly important in mediation practice: Many conflicts arise between people who are geographically distant from one another—for example, between teams at different locations, between family members in different cities or countries, or between executives from different countries, cultures, or time zones. Traditional round-table mediation is difficult to implement in these situations—and the purely video-based alternative often lacks the tools needed to achieve the necessary systemic depth.

This is because systemic work activates resources that often remain hidden in purely verbal exchanges. When both parties can see what the system looks like, a shared reality emerges. And shared reality is THE foundation for genuine dialogue.

This explicitly means: The constellation board does not replace the conversation. It deepens it. It creates a visual language that exists alongside verbal language and provides space for what would otherwise have to remain unspoken. Mediators report that clients in constellation processes often arrive at insights they would not have been able to articulate verbally—insights that are nonetheless immediately palpable and guide their actions.

This is particularly striking in conflicts involving not just two individuals, but entire groups, departments, or families. In such cases, visualizing the situation helps identify patterns that would never have become apparent at the level of individual conversations—because they can only be recognized and assessed when viewed as part of the bigger picture.
